Operational X-Ray · the entry engagement

Your data already has the answers. The X-Ray reads it with the receipt.

A fixed-scope, fixed-price engagement. You give us a real slice of your data. We answer what is happening, why, what to do, and — where the history is in the data — whether it worked. Every finding carries cited evidence, its coverage limits, and named blind spots. There is no sample-data demo. The X-Ray is the demo.

01 What you provide

Exports, a call, and nothing of yours goes live.

No integration project. No credentials to provision. You send files; we do the reading.

Data exports
CSV, spreadsheet, or database exports from the systems where the money actually moves — billing, CRM, project management, HR, support. Whatever holds the record.
No credentials
No API access, no logins, no connection to your production systems. You send exports. Nothing of ours touches anything live.
A 30-minute kickoff
One call to agree the questions worth answering and the slice of data that answers them. That is the whole ask on your side.

02 What you get

One report. Owner-ready. Nothing to log into.

Everything the X-Ray finds arrives in a form you can act on, hand off, and check — with the receipt behind it.

Findings report
One written report, 8–15 pages, organized around the four questions and the Four Blind Spots: Ghost Waste, Bus Factor Risk, Root Cause Blindness, Revenue Decay.
Dollar-quantified findings
Where the data supports a number, the finding carries one. Where it does not, the finding says so plainly.
Prioritized roadmap
The few things worth doing first — ranked, each with a suggested owner. Not a backlog to go read.
Recommended Monitor Pack
Which blind spots are worth watching continuously once the point-in-time look is done.
Findings walkthrough
Thirty minutes reading the report together. Questions answered live, against the evidence.

Every finding is owner-ready: the receipt is cited evidence you can trace to the exact export, rows, and time range; a stated confidence; its coverage limits; and its blind spots named. When a finding is wrong, the correction becomes part of the record — not a quiet edit.

  • Confirmed The number is in the data, traced to the row.
  • Estimated Supported, with a stated assumption.
  • Directional A pattern worth chasing, not yet proven.

03 What the X-Ray looks for

Where the money usually hides.

These are patterns the X-Ray looks for — ranges seen in engagements like these, not results delivered for you. Directional, not audited. Each is shown exactly as it arrives in the report: the finding, the figure, the evidence chain, and what it cannot see.

Specimen · illustrative figures Ghost Waste

Auto-renewing software nobody logs into — spend that survives because no one owns it.

$28,000–$74,000 / yr4 Directional

Cited evidence

Billing export
12–20 recurring vendors; at least one with zero active seats in 90 days
Access logs
last login older than the last two renewals

Needs a billing export and some signal of usage. Without a usage signal, ghost spend is suspected, not shown.

Specimen · illustrative figures Revenue Decay

A paying account that quietly slowed down — smaller orders, slower pay — months before anyone flagged it.

15-day → 45-day pay4 Directional

Cited evidence

AR ledger
days-to-pay drifting quarter over quarter
Order history
declining volume against a flat contract

Reads what is in the data you send. An account that went quiet in a system we did not receive stays invisible — and the report says so.

Specimen · illustrative figures Root Cause Blindness

One vendor named as the blocker across four separate delays nobody had connected — one problem wearing four masks.

4 delays · 1 vendor4 Directional

Cited evidence

Project timelines
four late milestones across three teams
Delay notes
the same vendor named in each, never aggregated

Co-occurrence, not proof of cause. The X-Ray shows the pattern; the operator confirms the mechanism.

04 What the X-Ray is not

A point-in-time look. It ends with a report.

The X-Ray is bounded on purpose. Knowing exactly where it stops is part of what makes it honest.

No running system
Nothing stays deployed after delivery. No console to check, nothing watching your data tomorrow.
No login
The X-Ray ends with a report you own outright, not an account you have to keep.
No monitoring left behind
The point-in-time look is the whole deliverable. Keeping watch is the next step, framed below — not part of this one.

Continuous detection, issue tracking, and the Value Ledger — the system that keeps finding what the X-Ray found once — is the Deployment Sprint, and continuous, always-on monitoring In-build is where the engagement grows. Framed below, not sold here.

The findings are not a judgment. They are a flashlight. The enemy is the gap between systems, not you.

05 Pricing

Fixed scope. Fixed price. It credits toward whatever you build next.

$5,000–$7,5001 one-time · by data complexity

$5,000 for one area of the business — one to three data sources. $7,500 when the work crosses areas — four or more sources, or a post-acquisition look under due-diligence pressure.

One-time. It credits 100% toward the Deployment Sprint if you move forward within 30 days. You are expanding what we already built — not starting over.

Less than a team offsite that came back with slides and nothing to act on.

06 What comes after

The X-Ray is the door. Here is the room behind it.

Shown as where this goes — not sold as part of the X-Ray.

  1. Next

    Deployment Sprint

We stand up the system that keeps finding what the X-Ray found once — on your dedicated infrastructure, in weeks. The consulting alternative is six figures and a quarter of your year. The X-Ray fee credits toward it.

  2. Then

    Continuous Intelligence In-build

The Brief, continuous detection, and the Value Ledger proving what changed month over month. This is what the engagement grows into.

07 Questions

The ones operators actually ask.

What data do you need?
Exports from the systems where the money moves — billing, CRM, project management, HR, support. CSV, spreadsheet, or a database dump is fine. No API access and no credentials: you send files, nothing of ours connects to anything live.
How long does it take?
Five to ten business days from the kickoff call, depending on how ready the exports are. Because there is no production access to arrange, the timeline is yours, not your IT team’s.
What if it comes back clean?
That is a finding too. If there is little to recover, you now know it for certain, with the evidence — most operators would pay to rule it out. The findings are a flashlight, not a judgment.
Is my data safe?
Your data lands on dedicated, isolated infrastructure — not a shared pool. Operator access is scoped and ticketed, and every finding traces back to the exact export it came from. The Trust page covers how we handle data.
Why is there no demo?
Sample data would show what the system looks like — never what it finds in your data. So the X-Ray runs on your actual exports instead, with cited evidence. You see the real thing, not a staged one.
What happens after the X-Ray?
You own the report either way. If you want the system that keeps finding this, the Deployment Sprint stands it up, and the X-Ray fee credits 100% toward it within 30 days. You are expanding what we already built, not starting over.

08 What we don’t claim

Said plainly, in public.

The same discipline the findings carry, applied to this page. A buyer burned by overclaiming vendors should read this first.

Directional
Dollar-quantified findings are directional, not audited financial statements.
Correlated
Patterns are co-occurrence, not proven cause. The X-Ray shows what moves together; you confirm the mechanism.
Bounded
We do not report on what we cannot read. Anything outside the data you send stays a named blind spot, never a silent gap.

One ask

Point the X-Ray at your own data.

The demo is your data, read back to you with the evidence. Five to ten days. One report. It credits toward whatever you build next.
